Stock Management for Small Shops in Sri Lanka: Stop Losses

By VEERA Concepts · October 1, 2026

Ask any shop owner in Sri Lanka and they will tell you: stock disappears. A carton of milk powder that should be on the shelf is not there. The supplier swears he delivered 24 but the shelf has 20. Biscuits expire at the back of the rack. None of these losses look big on their own, but together they quietly eat your profit.

This guide explains where stock really goes and seven practical habits to control it, without needing a warehouse system.

Where does missing stock go?

Most of these are not theft. They are gaps in recording, and gaps can be closed.

1. Check every delivery before you sign

Count the items against the supplier's invoice while the delivery person is still there. Note any shortage on the invoice and get it signed. Five minutes at the door saves arguments later.

2. Record every item with its cost and selling price

You cannot manage what you do not measure. Each product should have a cost price, a selling price and a current stock quantity. This also lets you see your real daily profit.

3. Set reorder levels for your top sellers

A reorder level is the stock quantity at which you place a new order, so you do not run out before the next delivery arrives.

Reorder level = Average daily sales x (Supplier delivery time in days + Safety days)

Example: you sell about 12 packets of a milk powder brand a day. The distributor delivers 3 days after you order, and you keep 1 extra day as a safety buffer.

12 x (3 + 1) = 48 packets. When stock falls to 48, place the order.

A POS app with reorder alerts tells you when an item hits this level, so you do not have to check shelves manually.

4. Count your top items weekly, not everything yearly

A full stock count is exhausting, so most shops avoid it. Instead, pick your 20-30 highest-value or fastest-moving items and count only those every week. Compare the count with what your records say. Any difference shows you exactly where the leak is.

This is called cycle counting, and it is how larger retailers stay accurate without closing for a full stocktake.

5. Sell oldest stock first and watch expiry dates

Put new stock behind old stock on the shelf (first in, first out). Once a week, check items expiring within the next 30 days and move them to the front, bundle them, or return them to the supplier if your agreement allows it.

6. Record wastage and home use

Every damaged, expired or home-use item should be removed from stock in your records with a reason. This keeps your stock figure honest, and over time it shows you which products you are over-ordering.

7. Give each staff member their own login

When everyone uses the same login or the same bill book, you cannot see who sold what. Separate staff logins create accountability without accusing anyone. They also protect honest staff, because the records show what actually happened.

How much is missing stock costing you?

Here is an illustrative calculation. If a shop sells Rs. 2,500,000 a month and loses just 1% of stock to unrecorded losses, that is Rs. 25,000 a month, or Rs. 300,000 a year, gone without a trace. For many small shops, that is more than a month's net profit.

Frequently asked questions

Can I manage stock in Excel?

You can, but only if every sale and delivery is entered promptly and correctly, which is hard at a busy counter. Read bill book, Excel or POS app for a comparison.

How often should I do a full stock count?

At least once a year for your accounts, ideally at your financial year-end. Weekly cycle counts of top items reduce the surprises.

What is a reasonable level of stock loss?

Every business is different, but any loss you cannot explain is worth investigating. Aim to make unexplained losses smaller each month.
